Troika Consulting

Facilitation Technique
Description

Troika Consulting leverages neurodiversity and active listening to generate reflections, observations, and insights for participants. The overall prompt can be very broad, such as “think of a challenge or issue you’re facing in your work right now,” or can be more specific to a domain or area of expertise. Troika consulting is about problem-reframing, shifting perspectives, and generating ideas for potential solutions. It is not a decision-making framework.

Inputs
  • Participants
  • Issue Prompt / Question
  • Writing and recording implements (post-it notes, pens)
Approach

Have the participants arrange themselves in groups of 3 (troikas). The participants will take turns and not all participants in the troika should have the same work background or function (related but different areas of expertise.) The troika will work as 1 client with 2 coaches, taking turns until everyone has been a client once and a coach twice.

Present the main prompt or issue to the participants. Provide a 1-minute timebox for them to consider the prompt and think of the specific question or issue they want to ask the troika during their turn as the client.

Have the troikas decide who will be the first client. The troika then proceeds as follows:

  • Client presents the issue, challenge, or question to the coaches.
  • The coaches ask clarifying questions (understanding and meaning, not solutioning).
  • The client takes their notebook and pen, then turns their back to the coaches.
  • The coaches discuss, generate ideas, suggestions, and advice.
  • The client listens and takes notes, but does not respond, interject, or disturb the coaches’ conversation.
  • The client turns back around to face the group and shares what was most valuable and what they learned from listening.
  • The members of the troika change roles (decide on the next client) and repeat the process. Each member of the troika should be a client once. If there are still outstanding issues to be discussed or time proved to be insufficient, another round of troika consulting can be used.
